Find Where Goals and Daily Work Become Disconnected
Use a recent project review to identify delay, rework, extra meetings and priority conflicts. If one region continues a cancelled campaign or a feature contradicts the roadmap, record when the decision was made, who should have received it, where it was updated and when the conflict was found. Do not turn this into an invented company case or assume visibility is the only cause.
The gradual divergence between daily work and company goals can be called strategy drift, but it may involve decisions, resources, capability, process and tools. Build a baseline for priority changes, unclear ownership, fragmented updates, unresolved dependencies and waiting time, then have project owners confirm which factors affected delivery. Do not attribute every delay to missing real-time tracking.
Top-down decisions, structural transparency and management checks each have a role, depending on governance. An OKR template can place objectives, key results, owners, dependencies and review cadence in one structure, but it cannot prevent drift by design. Test who can see what, whether updates arrive on time, who resolves conflict and whether rework or oversight hours change.
Shared visibility may also create overexposure, weak metrics or more maintenance. Configure permissions, change history, approval and exceptions, then compare the distributed team’s existing coordination method. Do not assume standardisation aligns everyone or accelerates delivery.
Verify Goals, Dependencies, Reminders and History
Select two real interdependent departments and move representative objectives, milestones, owners, updates and dependencies into the pilot. Ask the Lark supplier to demonstrate role views, progress updates, dependencies, overdue reminders, change history and export in the actual version, recording manual steps and limitations. Do not claim automatic syncing, dependency mapping or alerts before that demonstration.
Spreadsheets can create version drift, but their simplicity, export and reviewability may suit some teams. Compare the current tool and Lark with the same tasks: create an objective, link work, change ownership, resolve a dependency, escalate a blocker, preserve history and export a report. Do not claim most tools are static or that workflow logic is embedded until the tested version proves it.
Create an engineering-milestone delay and observe whether the configured system notifies the correct owner, preserves context, permits rescheduling and records approval. Measure delivery of the notice, response, decision and actual update; do not state in-document notice, rescheduling suggestions, faster onboarding or uninterrupted visibility as established capabilities.
Cross-time-zone teams still need update windows, handoffs, exceptions and manual checks. If the supplier claims live collaboration or alignment, demonstrate the actual scope and compare missed updates, duplicate reminders and maintenance effort. Collaboration features alone do not prove coordinated execution.
Measure Coordination Time, Handoffs and Full Cost
Do not use an invented global bank or describe completion speed as existential. Establish current objective cycles, delay, rework, meetings, status reports, handoff chasing, regulatory review and exception work from real projects, then test the same team and definitions. Adjust for workload, priority and staffing changes rather than assigning every quarterly difference to the OKR tool.
Possible benefits include less decision waiting, meeting time, status reporting and handoff chasing, but centralisation may add updating, cleanup, training and administration. Confirm that the tested Lark version can represent ownership, milestones and progress, then measure meetings, information gaps and decision time. Do not assume context remains visible or information gaps disappear.
Do not present Objective Completion Velocity or milestone density as a recognised predictor of delivery. Use the organisation’s existing metrics for on-time milestones, unresolved dependencies, handoff waits, reopened work and approval time. For a privacy-rule change, record who assesses and approves it, which objectives and tasks change, and whether evidence can be exported for review.
Compliance duties, risk judgements and approval ownership do not become innovation benefits because workflows are integrated. Expand use only when permissions, logs, retention, export and governance evidence meet written thresholds.
Use a Reversible Pilot to Decide Whether to Expand
Select two interdependent departments such as product and engineering, retain existing records for comparison, and define data scope, roles, milestones, owners, dependencies, review cadence and rollback. Ask the supplier to demonstrate the templates and check-in functions actually available; do not assume a system turns strategy into action.
Measure misalignment, decision wait, ownership gaps, meetings, maintenance time and usability with fixed definitions. If reminders, dependencies, permissions, history or export fail their thresholds, remediate, extend or stop rather than expand simply because a quarter has passed.
The final decision should include evidence, full cost, data and security review, integration, training, adoption, support and exit. Count only reproducible improvement as benefit.
Evaluating OKR Tools for a Hong Kong Enterprise
Define the existing tracking problem, pilot teams, data scope, owners and measurements for meetings, delay, handoff, maintenance and accountability. Operations, HR, IT, data, security, legal and business owners should agree acceptance and risk-approval conditions.
Require written details on the actual product version, storage and transfer, permissions, retention, export, deletion, subprocessors, integration, pricing, training, support and exit; professional advisers should assess applicable duties. If the organisation uses an online office and OA platform in Hong Kong or Macau, compare how OKRs fit identity, tasks, documents, notices, audit and exit.
Include licences, configuration, migration, parallel operation, administration and exit in full cost. Compare the same baseline after a representative period and keep the existing method available for rollback until every written threshold passes.
